Lead time is the single most consequential number in any furniture project. Get it wrong and no amount of good pricing or quality will save your delivery date.

Most buyers ask about price first. Experienced project managers ask about lead time. The difference is costly: a sofa that arrives on schedule is worth far more than one that costs 8% less and misses your hotel opening by three weeks. This guide gives you realistic production and shipping timelines by product category, explains what stretches them, and walks through how to build a procurement schedule that holds.

From PO to Port: What the Time Is Actually Spent On

When a factory confirms your order and deposit, the clock starts — but not all that time is production. A typical order moves through six phases before goods leave China.

Material procurement comes first. The factory orders fabric, board, hardware, paint, or stone from its own suppliers. Standard materials already in stock take 3–5 days to pull and stage. Non-stock or imported materials — a custom fabric, a specific hardware finish, an engineered board grade not held locally — can take 10–20 days to arrive at the factory before production begins.

Production queue follows. Even a capable factory has a backlog. Depending on the time of year and factory size, expect 1–3 weeks of waiting time before your order enters the production line. Rushing this stage is possible in some cases, but it comes at a price premium and is not always offered.

Manufacturing is the stage buyers focus on, and it varies sharply by category. A powder-coated metal chair frame takes 3–5 days to fabricate and finish. A solid wood dining table — with joinery, sanding, staining, and multiple lacquer coats — may take three to four weeks alone.

Finishing adds time that most buyers underestimate. Paint, lacquer, veneer application, and the curing time that follows are not instantaneous. High-humidity periods slow lacquer curing. Multi-tone or specialist finishes require additional passes and drying between layers.

Quality check and customer approval adds another window. Factories run internal QC before inviting inspection. If you or your agent identify issues, revisions and re-inspection add 3–7 days per round — more if the problem requires reproducing a component.

Crating, documentation, and port delivery close the factory phase. Professional crating for fragile or oversized items adds 2–5 days. Export documents — packing list, commercial invoice, bill of lading — typically take 2–3 days to process. Then goods move to port, which adds 1–2 days from Foshan to Nansha or Shekou.

What Extends Lead Time Beyond the Standard Range

Custom specifications are the most common cause of delays. When you specify a fabric not in the factory’s stock range, the factory must source it from a third-party supplier — adding 10–20 days before a single frame is built. The same applies to custom powder-coat colors (additional setup and batching time), non-standard dimensions (template and jig setup), and specialty hardware or fittings that require separate procurement.

Revisions during the sampling phase compound. A first sample that requires dimensional or finish changes triggers another cycle: adjustments, production of a revised sample, shipping for buyer review, sign-off. Each round takes 1–3 weeks depending on the nature of the change. Buyers who approve samples by video call often discover problems only when production units arrive — and by then, the correction requires a replacement shipment.

Volume also affects timing in ways that surprise buyers. Large orders do not always move faster. A factory with limited floor space or specialized equipment may sequence a 300-unit order across multiple production runs, extending total production time even while maintaining consistent quality. If you are ordering across several categories from one supplier, the timeline is set by the slowest category in the mix.

Peak season demand is a factor that is hard to see from abroad. Factories carrying large domestic or export orders will have a longer queue than usual. This is most pronounced in August through October as buyers push for pre-New Year deliveries, and again in May through June for the mid-year furniture trade cycle.

The China Factory Calendar: Three Shutdowns That Matter

Chinese factories observe annual closures that no buyer can negotiate around. Missing these windows means your order either races to beat the shutdown or waits on the other side of it.

Chinese New Year (late January to mid-February) is the longest and most disruptive shutdown of the year. Factories close for 2–4 weeks; in practice, the slowdown begins 2–3 weeks earlier as workers start traveling home and materials orders freeze. A deadline requiring production to begin in January is high-risk. Orders confirmed and deposited in early December have a substantially better chance of making it through. Orders confirmed after mid-December will almost certainly have production start after the New Year holiday ends — typically late February.

National Day Golden Week (first week of October) causes a shorter but still significant disruption. The official holiday is one week, but the effective shutdown — accounting for pre-holiday preparation and the post-holiday restart lag — stretches to 10–14 days in most factories. Orders that need to ship in October should be confirmed no later than early August.

Canton Fair periods (mid-April and mid-October) are not closures, but they slow decision-making considerably. Factory owners and sales staff are at the fair in Guangzhou for 2–3 weeks per session. Quotation turnarounds slow, sample approvals stall, and production scheduling becomes harder to pin down. This is a poor time to expect responsive follow-up from most Foshan suppliers.

Shipping Transit Times by Destination

Production is only half the equation. Once goods leave the factory and reach port — typically Guangzhou Nansha or Shenzhen Shekou — sea freight transit adds a fixed window that varies significantly by destination. These are vessel transit times only; add port clearance, customs processing, and inland delivery at the destination end.

Building Your Procurement Schedule

The correct method is to work backwards from your delivery date. Starting from when you want goods and calculating forward to when you need to place the order is the only approach that produces a reliable timeline.

  1. Set your target delivery date. This is the date goods must be at the site, not the date you would prefer them. Build in a one-week buffer for customs delays and unforeseen port issues.
  2. Subtract inland transit time at destination. From port of arrival to your site, estimate 3–10 days depending on the country, port efficiency, and the distance to the final location.
  3. Subtract sea freight transit. Use the table above. Add 3–5 days for port departure, loading, and documentation processing at origin.
  4. Subtract production lead time. Use the category estimates from the first table. If your order spans multiple categories, the timeline is set by the slowest item in the mix. Add a 15–20% buffer to account for queue time and minor specification adjustments.
  5. Subtract sample approval time if applicable. For new suppliers or any custom specification, budget 2–4 weeks for sample production, shipping, physical evaluation, and written approval. Do not skip this step for upholstered items or anything with a custom finish.
  6. Check against the factory calendar. If any part of your production window overlaps with Chinese New Year or National Day, add the corresponding shutdown period to your total. A timeline that looks feasible on paper can fail entirely if it crosses a two-week factory closure.
  7. Identify your PO deadline. This is the date by which your deposit and fully confirmed specifications must be in the factory’s hands. Work backwards from this to when you need your finalized BOQ, materials selections, and supplier agreements completed.

A Note on Rush Orders

Rush production is possible at some factories, but it comes with conditions. The factory must have available floor space and materials in stock. You will typically pay a 15–30% premium on production cost for expedited handling, and your order goes into a dedicated run rather than being batched, which can affect consistency across sizes or variants.

Rush shipping — air freight or express sea service — is the other lever. For small quantities, air freight is sometimes viable. For a full container of furniture, it is rarely economical. Express sea routes using direct vessels without transshipment can cut 3–5 days off transit time but do not transform a 30-day voyage into a 10-day one.

The more reliable approach is to treat rush options as a last resort rather than a planning tool. The buyers who consistently receive their orders on schedule are the ones who confirm early, lock specifications before placing the deposit, and treat the factory calendar as a fixed constraint rather than something to negotiate around.
